The interface has already changed. In the UAE, seven in ten working-age adults now use generative AI — the highest rate in the world. Google's AI Mode passed a billion monthly users within a year of global launch. The question is no longer whether your customers ask AI. It is what AI says when they do.1
1 Microsoft AI Economy Institute, Global AI Diffusion Report Q1 2026 (May 2026): UAE 70.1% of working-age population, global average 17.8%. Alphabet Q2 2026 earnings call (July 2026): AI Mode over 1 billion monthly active users. Google I/O (May 2026): AI Overviews 2.5 billion monthly users.Services
A clear answerbefore a large programme.
Four services, one piece of work: diagnose what machines currently say about you, structure the knowledge behind the answer, enable the surfaces that carry it, sustain it as the models change.
WHY THIS MATTERS NOW
The shift has already happened.
Being findable is not the same as being recommended. In a US study of 350,000 business locations, 36% appeared in Google's local results. 1.2% were recommended by ChatGPT. The first stage of our work is measuring exactly where your organisation stands — in the answers, not the rankings.2
2 SOCi, 2026 Local Visibility Index (2026). 2,751 multi-location brands, approximately 350,000 US locations. Google local 3-Pack 35.9%; ChatGPT 1.2%; Gemini 11.0%. US data — GCC equivalents have not been published.AI can only recommend what it can read. Adobe found that roughly a quarter of leading retailers' homepage and category content is inaccessible to language models, and a third of product pages are unoptimised. Most of what makes an organisation the right choice exists nowhere in writing at all. We capture that knowledge and structure it so a machine can cite it.3
3 Adobe Digital Insights, Q1 2026 AI Traffic Report (April 2026). 130+ top North American retailers. Product pages 34% unoptimised for AI readability. The final two sentences are SAIL Ventures' own statement, not Adobe's finding. This is not a one-time fix. AI-referred visitors to US retailers converted 38% worse than other channels in March 2025 and 42% better twelve months later. Among people using AI for local search, 71% use it more than a year ago. Models change, competitors publish, content goes stale. We build the evidence structure, then keep it current.4
4 Adobe Digital Insights, Q1 2026 AI Traffic Report (April 2026): conversion measured against non-AI traffic (paid search, email, affiliate), not against Google organic. Yext, 2026 Consumer Search Behaviors Report (2026): 3,848 respondents across five markets, none in the GCC.DIAGNOSE · RETRIEVAL
AI retrieval and visibility audit
Before an organisation changes anything, it needs to know what the assistants already say about it, on what evidence, and who is being recommended instead. Almost nobody has measured this, which means the baseline does not exist.
THE WORK
- We build a query set from priority customer and market questions, fixed at the audit and versioned thereafter so every future measurement is comparable.
- We run it across ChatGPT, Gemini, Perplexity and Google AI Overviews, with repeated runs per query because these systems are non-deterministic.
- We benchmark named comparators on the identical query set to produce share of voice rather than an isolated score.
- We check source coverage and entity accuracy: what models draw on, whether the organisation resolves as a recognised entity, and where attribution goes.
- We test crawler access, server- versus client-side rendering, structured data coverage, and whether content is chunkable into retrievable answers.
- We store every raw response so every reported figure can be traced to the words that produced it.
STRUCTURE · GOVERNANCE
Knowledge architecture and governance
Most of what decides whether an organisation is chosen was never written down. It sits with the people who do the work. Structuring it is deciding what to capture, what shape it needs, who owns it, and what happens when it changes.
THE WORK
- Structured elicitation with the people who hold the knowledge, designed to surface what is operationally true rather than what is officially stated.
- Entity and relationship modelling: what the organisation knows about, how those things relate, and which attributes actually change an answer.
- Provenance and lineage: every fact carries its source, owner and last verified date so it can be trusted and corrected.
- Ownership and refresh rules per entity class: who is accountable, on what cadence, and what happens when a fact goes stale.
- Publication in machine-readable form through schema design, structured markup, and retrieval models usable by RAG and general-purpose assistants.
- A gap assessment covering what the organisation does not hold, what it would cost to capture, and what is worth capturing first.
ENABLE · SYSTEMS
AI systems architecture
Deciding what to build is separable from building it, and the decisions are the expensive part to reverse. We assess the use case, data, models and integration surface, and design for production rather than for a demonstration.
THE WORK
- Use-case assessment: what genuinely requires a model, what requires better data, and what requires neither.
- Retrieval architecture covering chunking, embeddings, index design, hybrid retrieval, reranking, and the cost and latency trade-offs.
- Model selection against the actual task, with cost, latency and vendor-dependency implications stated.
- Agent boundaries and tool design: what the system may do, where a human stays in the loop, and how failure is contained.
- Integration and data contracts across source systems, with schema stability and change handling defined before dependencies form.
- Governance, security and operating cost covering access control, data residency, auditability, and production-volume economics.
SUSTAIN · OBSERVABILITY
Evaluation and observability
An AI system that is not measured is not managed. Models change underneath you, content goes stale, and retrieval quality degrades quietly. We establish the baseline, instrument the system, and report what moved.
THE WORK
- Evaluation baselines built from a curated question set with known-good answers, making quality a measurement rather than an impression.
- Retrieval precision and recall, groundedness, answer relevance, and citation accuracy measured on a fixed, versioned set.
- Drift detection across model behaviour, source content and retrieval quality, with alerting where the signal is actionable.
- Operational telemetry covering latency, cost per query, failure modes and their frequency.
- Monthly external measurement of citation rate and share of voice against named comparators, with a margin of error beside every figure.
- A corrective loop that feeds failures back into knowledge architecture and retrieval design rather than logging and forgetting them.
The measure is not activity. It is whether the business is better understood. That is the work. We measure it monthly and we report what moved
Where to start
Start with the smallest useful piece of work.
An audit is a defined question with a defined answer. It is the least expensive way to find out whether there is a larger problem worth solving.
